We build what needs to change.
And measure that it worked.

Four capabilities. One method. We run the diagnostic first, then fix what the data says is broken. Your people are in from day one. We stay until it runs in production.

Process Intelligence Signavio and Celonis
Automation & AI Agents BTP, Joule and Claude
Adoption & Change WalkMe and hypercare
Enterprise Architecture LeanIX and portfolio mining

The same diagnostic,
every engagement.

Before we build anything, we measure. Four metrics. Eight patterns. Each pattern has a matched fix. The method never changes. The technology does.

Measure

DWR, CTS, CTE, FTR

Every process gets a baseline across four metrics, benchmarked against APQC and Hackett peers.

Diagnose

Eight patterns

Every process lands in one of eight patterns. Each pattern points to a fix.

Deliver

Build, adopt, verify

We deploy the right technology, track against the baseline, and stay until it runs.

What we deploy.

The diagnostic points to one of four capabilities, or a mix. Each is measured against the baseline it started from.

Process Intelligence

Know what is actually happening. Not what the process maps say.

We connect SAP Signavio or Celonis to your landscape and baseline every process on DWR, CTS, CTE and FTR. Each process area gets a diagnostic pattern, backed by APQC and Hackett benchmarks. Not a generic heatmap. Preparing for S/4, tuning after go-live, or weighing your application portfolio — it starts here.

01SAP Signavio deployment and configuration: process mining, conformance checking, modelling and the collaboration hub.
02Celonis deployment for enterprise-wide mining across SAP and non-SAP systems, including ServiceNow, Salesforce and Workday.
03DWR, CTS, CTE and FTR baseline per process area, benchmarked against peers, with a diagnostic pattern for each.
04Ongoing conformance monitoring, KPI dashboards and value tracking through delivery.
Typical outputs

Process baseline with DWR, CTS, CTE and FTR scores per area, a diagnostic pattern map, a quantified improvement roadmap, conformance dashboards and value tracking.

Automation & AI Agents

Agents that run in production. On SAP BTP, Joule and Claude.

This is where the engineering happens. We build automations on SAP Build Process Automation, integrate with Joule, and deploy Claude Managed Agents over MCP into your S/4 landscape. The model handles extraction and judgement. Deterministic code runs the control plane. Business rules and confidence thresholds decide what updates automatically and what goes to a person.

01SAP BTP automation architecture: what to build, what to extend, and how to stay Clean Core aligned.
02Build Process Automation development: workflows, bots, decision logic and Joule integration.
03Claude Managed Agents with MCP bridges to S/4HANA and Microsoft Graph, with scoped permissions, confidence thresholds and human review queues.
04Closed-loop monitoring of automation and agent performance, exceptions, drift and human-in-the-loop paths.
Typical outputs

An automation and agent backlog, solution designs, deployed workflows and agents, MCP servers, runbooks and monitoring.

Adoption & Change

S/4 only pays off when people use it.

A new system nobody uses is an expensive old system. We deploy SAP WalkMe for in-app guidance, run structured hypercare, and build change champion networks. Your people are in from day one, not at go-live. That early involvement is what separates the projects that work from the ones that don't.

01SAP WalkMe implementation: in-app guidance, smart walk-thrus, onboarding flows and adoption dashboards.
02Post-go-live hypercare: stabilisation, issue resolution and process conformance monitoring.
03Change champion networks and early employee involvement in process design.
04Co-building with your people through pairing, pattern libraries and knowledge transfer by doing, so skills compound without us.
Typical outputs

WalkMe guides and workflows, adoption dashboards, change champion playbooks, hypercare SLAs and certified internal teams.

Enterprise Architecture

Judge your application portfolio on evidence, not opinion.

Most portfolio assessments rate systems on technical health, licence cost and vendor support. They can't tell you whether anyone uses a system, or what each transaction costs. We deploy SAP LeanIX for the architectural view, then layer Portfolio Process Mining on top: DWR, CTS, CTE and FTR per application. A system with 82% DWR and top-quartile CTS does not need replacing, whatever its age. A modern system at 41% DWR has an adoption problem, not a technology problem.

01SAP LeanIX deployment and configuration: application inventory, business capability mapping and technology lifecycle.
02Portfolio Process Mining overlay: DWR, CTS, CTE and FTR per application, as process-level evidence for investment decisions.
03Transformation roadmap alignment: dependencies, sequencing and risk, prioritised by diagnostic pattern rather than politics.
04A machine-readable architecture map exposed over MCP, so agents and dev tooling know what exists before they act.
Typical outputs

An enterprise architecture baseline, a process-evidence portfolio map, an investment prioritisation matrix and transformation dependency maps.

Governance and enablement
are not separate workstreams.

Some firms sell governance and change management as add-ons. We build them into how we deliver. Every engagement. From day one.

Governance

Governance boards. KPIs tied to leadership performance. Conformance monitoring and quarterly reviews. Only 24% of organisations have this in place. We build it as standard.

Enablement

We work in your systems, your stand-ups and your Slack. We pair on builds, transfer patterns as we go, and build change champion networks alongside the technical work. So the capability compounds without us.

Two focused offers.

Deep, packaged services for teams already running Signavio or moving to it.

Every phase ships
something that runs.

Working systems, every phase. Your people in from day one. We stay until it runs, and until your team can run it without us.

Pre-migration discovery

Optional 2 to 4 weeks

Before your S/4 program kicks off: map target processes, check data readiness, set the baseline KPIs you'll measure against.

Foundations and baseline

3 to 8 weeks

Deploy SAP Signavio or Celonis. Set the baseline: KPIs, process truth, and how value gets tracked.

Transformation sprints

Aligned to S/4 waves

Each sprint delivers against a value target: process mining, to-be design, automation builds. Your people in early.

Adoption and hypercare

Go-live plus 90 days

SAP WalkMe, change champions, adoption tracking. Fix issues before they become habits.

Governance and capability

Ongoing

Governance structures, KPI accountability, internal capability. The work becomes repeatable.

Continuous operations

Monthly, ongoing

Signavio AMS keeps your process library healthy: 167+ automated checks, monthly health reports, remediation. Agents and automations run in production with closed-loop monitoring and exception handling. The project ends. The value compounds.

The questions we get asked.

Which SAP modules do you support?

The whole SAP landscape: S/4HANA (all modules, including finance, procurement, supply chain and manufacturing), SuccessFactors, Ariba and SAP BTP. For process intelligence, Signavio for SAP-native process management and modelling, Celonis for mining across SAP and non-SAP systems including ServiceNow, Salesforce and Workday. We deploy the tool that fits your landscape.

How do you fit into our existing S/4 program?

We work with your SI partner, not against them. They build S/4. We build the process intelligence layer: Signavio and Celonis showing what is actually happening versus what was designed. Our sprints align to your migration waves, inside your transformation team.

How do you handle data security and access?

We work inside your security perimeter. Data stays in your environment unless you ask otherwise. Role-based access, data masking for sensitive fields, pseudonymised data for analysis where needed. Our team holds relevant security clearances. NDAs and DPAs are standard.

Do you work embedded with our team or independently?

Embedded. Your systems, your stand-ups, your Slack. We bring your people into the design early, because early involvement is what separates the projects that work from the ones that don't. We pair on builds, transfer patterns as we go, and build change champion networks alongside the technical work.

What does post-engagement support look like?

Every engagement includes hypercare: SLAs, troubleshooting, health checks and office hours. For Signavio environments, Signavio AMS runs 167+ automated tests monthly, with health reports and issue remediation across three tiers. For agents and automations: production monitoring, exception handling and improvement retainers. Many clients keep us on for quarterly value reviews.

How do you govern automations and AI agents?

Governance is built in from day one: role definitions, approval workflows, exception handling, audit trails and human-in-the-loop checkpoints. For agents, our BPMN templates model roles, tool calls, guardrails and escalation paths. Nothing runs in production without documented controls and monitoring.

What is your diagnostic framework?

Four metrics, for every process area. Digital Work Ratio (DWR) is the share of work done in the system rather than around it. Cost to Serve (CTS) is the fully loaded cost per transaction, benchmarked against APQC and Hackett peers. Cycle Time Efficiency (CTE) is value-adding time as a share of elapsed time. First Time Right (FTR) is the share of cases that complete without rework. The four scores put each process in one of eight diagnostic patterns, from Protect and Scale (already performing) to Re-engineer (fundamentally broken). Each pattern maps to a fix. The data decides, not opinion. See the full methodology →
