Agent Build
The Agent Build · For a whole process, not just one role

One agent. Six weeks.
Fixed price.

Pick the process that hurts. The Process Review measures it in two weeks and fixes the build's scope and price. Six weeks later, a governed agent is working it — inside the system that runs it today. And you'll know exactly what changed, because we measure before and after.

Anyone can demo an agent.
Almost nobody can prove what it changed.

Demos are easy to produce and hard to trust. Production asks harder questions: who approved the action, what can the agent touch, what happens when its confidence drops. Your CFO asks a simpler one: did it actually improve anything? The build answers both, in your own data.

Watch one agent work.

An invoice lands with no purchase order.

It happens hundreds of times a month. Today it costs an analyst fifteen minutes of digging: who ordered this, where's the PO, does the amount match, who needs to approve the workaround.

With an agent on the process, the same event runs like the timeline on the right — and your analyst only sees the cases that genuinely need a human decision. Read the full play →

1

Reads the invoice the moment it lands

Vendor, amount, dates and line items extracted and checked against the vendor's history — before anyone has opened the inbox.

2

Finds the PO on its own

Searches your PO system by vendor, amount and date, matches the clean ones and posts them straight into SAP — the same way your analyst would.

3

Escalates only the genuine judgment call

When it isn't sure, it sends the two likeliest POs to your analyst with everything attached. Fifteen minutes of digging becomes a thirty-second yes or no.

4

Leaves a full audit trail

What it read, what it matched, who approved. Every action logged, ready for your auditor — "the AI said so" is never the answer.

15 min → 30 sec of human time per exception, with every decision on the record

Four things on the table at week six.

01

A working governed agent

Running on your process, in your own system, with guardrails configured and your team trained to operate it.

02

The before-and-after report

Week-one and week-six measurements side by side, showing what improved and what that is worth over a year. See the sample format →

03

The governance pack

Permissions model, thresholds, review-queue design, BPMN process models, the LeanIX map of every system the agent touches, and the audit-trail spec. Everything risk and compliance will ask for, already written.

04

A scale, tune, or stop recommendation

The numbers decide. If they say stop, we tell you to stop — and you learn it at week six, not after a large rollout.

Four numbers we move.

Every agent targets at least one of these four measurements. The build report shows the movement in each, taken from your own event data.

DWR ▲ agents lift it
Digital Work Ratio

The share of work done in the system rather than around it. Agents turn the emails, spreadsheets and workarounds into governed system actions.

CTS ▼ agents cut it
Cost to Serve

What it costs to process one case. Agents take the routine touches out, so your people only handle the cases that need them.

CTE ▲ agents lift it
Cycle Time Efficiency

How much of the elapsed time is actual work. Agents act in minutes, so cases stop waiting in queues between steps.

FTR ▲ agents lift it
First Time Right

Cases completed without rework. Agents apply the rules the same way every time, so fewer cases bounce back.

Illustrative movements. The four measurements come from our Portfolio Process Mining methodology, and your build report shows the real ones.

Baseline, build, results.

Two engagements, one rhythm: the Process Review measures the process as it runs today and prices the build. Then the agent goes to work, and we measure again. The numbers come straight from the event logs your systems already produce. Nobody has to estimate the benefit.

First — the Process Review

Two weeks. From $12,000.

Its own engagement. We measure how the process actually runs today, straight from the source system — and the output is the build's scope and fixed price. Credited in full when you build.

  • Digital Work Ratio: how much work happens in the system
  • Cost to Serve per case
  • Cycle Time Efficiency: work versus waiting
  • First Time Right rate
Build weeks 1–5

Deploy the governed agent

The agent goes to work inside the system, with guardrails agreed before it handles a single live case.

  • Scoped permissions on every action
  • Confidence thresholds and routing rules
  • Human review queue for edge cases
  • Full audit trail from day one
Build week 6

See the results

We run the Process Review's measurement again and review it with you: what improved, by how much, and what that is worth over a year.

  • Baseline vs build, metric by metric
  • Benefit quantified in dollars and hours
  • A scale, tune, or stop recommendation

Generic AI consultancies assert ROI. We measure it in your event logs. The measurement stays in place after the build, so if you scale, every new agent is held to the same standard.

The guardrails are the product.

An agent that can't explain itself has no place in your core systems. Every build ships with the governance an auditor would expect to see.

Scoped permissions

The agent gets the minimum access the process needs, defined action by action, and you can revoke it in one place.

Confidence thresholds

Business rules and confidence scores decide what the agent completes on its own and what routes to a person.

Human review queues

Edge cases land in a queue with full context, so your team stays in charge of judgement calls while the routine work keeps moving.

Modelled agent roles

The agent's role, hand-offs and escalation paths are modelled in BPMN alongside your human process, so one model covers both people and agents.

Audit trail

Every action the agent takes is logged with its inputs, confidence, and outcome. When someone asks "why did it do that?", there's an answer.

Production monitoring

We keep tracking exception rates, interventions and throughput after go-live, using the same process intelligence that measured the build.

Agents that know the map.

An agent working blind in a complex landscape is a risk. We keep a live model of your architecture — applications, interfaces, data ownership, any agents already running — served over MCP, so agents and developers check what exists before they act. Built on your architecture tooling where it exists; we bring it where it doesn't.

The agent asks first

Before touching a process, the agent queries the model to learn which systems, APIs and data are involved, so nothing depends on hard-coded assumptions that go stale.

Respect the boundaries

Dependencies, ownership and blast radius live in the model. The agent knows what sits downstream of a record before changing it, and your architecture team can see the same picture.

Every agent compounds

Each new agent inherits the map the last one used and adds itself to it, so the model becomes more useful with every deployment.

The systems you already run.

The build is not tied to one vendor. If the system that runs your process produces event data, we can measure it and build against it.

SAP S/4HANA & ECC Salesforce ServiceNow Oracle Workday Microsoft Dynamics

Measurement is SAP Signavio or Celonis, depending on what fits your stack, including landscapes where one of them is already deployed. The architecture map is SAP LeanIX, queried by agents over MCP. On SAP, agents build on Joule and BTP; elsewhere we bring the agent runtime and connect it through your platform's native APIs.

The ones we get asked first.

How is the price fixed?

The Process Review is from $12,000: two weeks, fixed fee, credited in full when you build. The build starts from $40,000, with the exact fee fixed by the review — once the numbers show what the agent has to do. It covers all six weeks, no day rates, nothing billed on top. If you go on to roll out or scale to more processes, the build fee is credited toward that work too.

What if we don't run SAP?

You don't need to. Salesforce, ServiceNow, Oracle, Workday, Dynamics: if the system that runs your process produces event data, the build works there. We choose the measurement tool, Signavio or Celonis, to fit your systems.

What if the improvement is small?

Then you know — for a fixed fee, in six weeks, instead of after a large rollout. And the baseline data usually shows where the real value is hiding.

Do you need production access on day one?

No. The baseline is built from a read-only event-log extract. The agent earns its access step by step: scoped permissions, agreed with your security team, before it touches anything live.

Why not just give everyone Copilot or a chat assistant?

Assistants make one person faster, and they have their place. But an assistant waits to be prompted. A background agent does the work whether or not anyone asks — the invoice is matched, the reconciliation is done, the chase email is sent before your team logs in. Most enterprises end up needing both. Only one of them moves the close, and only one leaves evidence in your event logs. The one-page comparison →

What if the build shows no improvement at all?

Then you'll know — in six weeks, for a fixed fee, with a before-and-after measurement from your own systems rather than a vendor's slideware. You keep the baseline, the process map and the guardrail design either way. We'd rather show you a flat number than assert an ROI we can't evidence. That's the point of measuring.

Start with one process.

A 30-minute call is enough to choose it and book the Process Review. The review prices the build.
